Loss leaders in salons: smart strategy or dangerous shortcut?

In retail, a loss leader means selling a product at a loss (or close to it) to bring people through the door, then earning on everything else. In the supermarket, it's the cheap milk. In salons, it's the €15 blow-dry, the free colour consultation, the "cut + treatment" welcome offer.

Does it work? It comes down to one question: what happens after the first appointment?

In my experience, far less often than people think.

Here's what a discounted entry service needs in order to survive:

→ A bridge service. It has to lead naturally to something higher in value: blow-dry to colour, cut to restorative treatment, consultation to a full lightening project.→ Measured return rates. If you don't know how many clients come back and what they spend over the next six months, you don't have a strategy. You have a discount.→ Protected capacity. A loss leader takes chair time. If it fills your book and pushes out the clients who actually sustain the salon, you're paying to work worse.

Very few salons check all three boxes. Most just discount and hope.

And here's the real danger: you train the client to buy on price, not on value.

Someone who walks in for €15 tends to stay a €15 client. When the offer ends, so does the relationship. Meanwhile your team works with thinner margins and less time, and the perceived quality drops at exactly the moment it should be winning someone over.

There's a quieter cost too: devaluing your expertise. A consultation given away with no method behind it tells the client your knowledge is worth nothing.

After 20+ years behind the chair, I'd rather lose a client over a fair price than keep one by undercutting my own skills.

Before you launch any offer, ask yourself: if this person never comes back, have I lost money, or gained something anyway?

If the answer is "I only lost", the problem isn't the price. It's that you never built the path.

Have you ever tried an entry-level offer in your salon? What did the numbers say? 👇
